The conversation around talent in 2026 is strangely contradictory. And that’s exactly what makes it an interesting thing to talk about. On one hand, we are seeing waves of layoffs across industries. Companies are restructuring, automation is accelerating, and AI is taking over large portions of routine work. On the other hand, many founders I speak to are still struggling with a more fundamental question: Who exactly should we be hiring now? It seems counterintuitive to talk about hiring at a time when so many companies are letting people go. But if you look closely, what we are witnessing is not simply job loss. It is a restructuring of what work means and what kinds of people organizations truly need. And in this moment, hiring has become less about filling roles and more about building adaptable teams. Here are my thoughts and how I am approaching hiring currently. The End of the “Static Role” For decades, companies hired people to perform well-defined roles. Marketing managers did marketing. Analysts did analysis. Engineers wrote code. Now, that model is weakening. Research from Gartner suggests that organizations are increasingly looking for employees who can redesign work processes themselves, not just execute tasks within them. In other words, companies now need people who understand how work evolves alongside technology, particularly AI. At the same time, the skills required for many roles are shifting faster than organizations can redesign job descriptions. According to research by McKinsey & Company, 87% of companies either already face skill gaps or expect to within a few years as technology changes how work is done. The implication is clear: The job itself is no longer stable. So the employee cannot be rigid. The Rise of the Adaptable Employee The hiring shift today is subtle but profound. Companies (including mine) are no longer simply hiring for experience. They are hiring for adaptability. A few years ago, a candidate saying they were "great" at SEO or Data Analytics actually sounded impressive. Today, it makes me wonder, great, but for how long? The shelf life of "impressive" is getting shorter by the quarter. Some of the best people I work with right now wouldn't qualify as “perfect” on paper. But they’re the ones willing to jump into unfamiliar territory without treating every new tool like a personal attack. I've watched junior team members run circles around experienced hires because they adapt more quickly to change. I've also watched genuinely brilliant people struggle because they were still trying to do 2026 jobs with a 2022 mindset. Yes, experience still matters. But I too find myself looking more and more for the Adaptable Employee. And this isn’t just a personal preference. Multiple studies now reinforce this shift toward skills-first hiring. An ADP report on HR trends and priorities I came across recently highlighted the same pattern: In practice, this means that the most valuable employees today are not necessarily the ones with the longest CVs. They are the ones who can: Learn new tools quickly Adapt to evolving workflows Work effectively with emerging technologies Accept feedback and operate in continuous learning loops Put simply, companies increasingly need smart, adaptable generalists who can navigate change, not just specialists who excel in a static system. Experience still matters, of course. But experience without adaptability is becoming a liability. Technology Fluency Is Now a Baseline Another shift is the expectation that employees understand technology, not necessarily as engineers, but as participants in a digital system. AI is already reshaping how work gets done. Studies analyzing millions of job postings show rising demand for skills that complement AI: digital literacy, cognitive flexibility, and collaboration. Even non-technical roles like marketing, content creation, and writing (even script writing) are being redesigned around tools, automation, and data-driven workflows to ensure efficiency. Which means that in 2026, the most valuable employees are not those who resist technological change, but those who actively incorporate technology into how they think and work. Smaller Teams, Bigger Cultural Impact This is one of the least talked about but most significant internal organizational shifts I’ve noticed, both in my own experience and in what I see happening around me. A slow but steady decline in team sizes. Automation, AI tools, and improved productivity systems mean companies no longer need large departments to achieve the same outcomes. And when teams shrink, culture gets fragile fast. In a team of 200 people, 1 difficult person is annoying. In a team of 10? He is a wrecking ball! With no middle management absorbing the damage, everyone feels it in meetings, in projects, and in interactions. This is why “culture fit” is not just a fuzzy HR checkbox. It's a strategy. A conversation at par with your revenue goals and product roadmap, because in a small team, every single person is either paving the way or corroding the very things that determine whether the company survives: Decision-making speed Trust within the team Adaptability to market shifts The emotional resilience of the team Get this wrong, and you don't just have a bad hire. You have the human equivalent of a strategic bottleneck, a person who quietly slows everything down while technically doing their job. Hiring in 2026: My Approach If I were building a team today (and increasingly this is how I think about hiring), the checklist would look very different from traditional hiring frameworks. I would prioritize people who demonstrate: 1. Adaptability: The ability to move across tools, systems, and workflows as the organization evolves. Candidate A has 5 years of experience with one CRM.But the second you ask them to switch tools, you can almost hear the internal meltdown beginning. Candidate B has worked across different project management platforms in just 2 years because every team operated differently. And each time they adapted without drama. I’m hiring Candidate B. Because your favorite tool will eventually get replaced. I need people who adjust fast, not people who go through the five stages of grief every time software changes. 2. Technology awareness: Not necessarily deep expertise, but a natural comfort with AI tools, digital workflows, and data. Candidate A isn’t a hardcore tech expert, but they’ve automated the monotonous parts of their job. They use AI to augment their thinking. And when a new tool shows up, they check it out instead of mentally drafting a resignation letter. Candidate B emails documents to themselves, prints decks to “really process the information.” Acts like every new tool announcement is a personal attack. I am hiring Candidate A, not because they know every tool (which, to be fair, no one can), but because they are open to experimenting with the latest that tech has to offer. You don’t need to know coding, but in 2026, you can’t treat tech like an unexpected event. 3. Learning velocity: Now that workflows are constantly changing with AI, how quickly someone acquires new capabilities matters more than what they already know. Candidate A has an amazing résumé. Great credentials. Years of experience under their belt, but every answer in the interview starts with "the way I've always done it..." Candidate B has less experience but taught themselves prompt engineering because the team needed it. Candidate B would most definitely be my pick. Candidate A’s experience is great. But if your performance derivative is still stuck in 2020, we have a problem. 4. Feedback resilience: In fast-moving organizations, feedback loops are constant. People must be comfortable improving in real time. Candidate A does solid work, but when receiving feedback, they get quiet. They need a day to "sit with it." The team has to learn how to wrap every critique in compliments to avoid a meltdown. Candidate B asks for feedback. You point something out, they fix it right there, and the conversation moves on. No drama. No recovery period. Guess who I am hiring? Candidate B, no questions asked. As a COO, I don't have time to emotionally bubble-wrap every suggestion. If a small course correction sends you into a spiral, well… we’re not the right fit. 5. Cultural compatibility: In smaller teams, every personality shapes the organization, so finding one that aligns with your organisational goals is a non-negotiable Candidate A is decent at their job, but they are a team player, they flag other people's contributions without being told, and focus more on team wins, not individual scorecards. Candidate B is exceptionally talented, but they steer conversations toward their own wins, treat collaboration like something they have to tolerate, and are so adept at office politics that they'd make a seasoned politician nervous. One bad apple spoils the whole bunch, and in a small team like ours, one bad attitude is enough to kill momentum. I’d rather work with someone slightly less impressive on paper than someone who drains energy from the people around them. So Candidate B would be an easy no for me. The Real Hiring Question for 2026 The question leaders should ask today is not: “Who is the most experienced candidate?” It is: “Who will evolve with the company?” In a world where markets shift quickly, technologies rewrite workflows, and teams operate with fewer people, adaptability becomes the most valuable professional trait. The companies that win in the next decade will not necessarily be the ones with the most employees. They will be the ones with the most adaptable teams.
